This post is not motivational content. It is a specific, executable 90-day plan for taking an AI SaaS from zero rupees to ₹25,000 in monthly recurring revenue — without venture capital, without a performance marketing budget, and without a full-time sales team.
It is based on what we actually did at Cortina Infinity between January and April 2026.
The Baseline Assumptions
Before we get to the roadmap, here's what we're assuming:
- You have a working product that solves a real problem for a specific user type.
- You are charging between ₹99 and ₹499/month — the Indian SaaS sweet spot where impulse purchase decisions happen without procurement approval.
- You have at least one founder who can spend 2 hours per day on growth activities.
- You have a working payment gateway (Razorpay or Cashfree) and a basic analytics setup.
Days 1–30: The First 10 Paying Users
Your only goal in month one is 10 paying users. Not 100. Not "sign-ups." Paying. Here's how:
Week 1–2: Manual Outreach
Identify 50 people who match your ideal user profile. Not vague personas — real people. Find them on LinkedIn, Twitter, relevant Telegram groups, Reddit communities (r/india, r/IndianStreetBets, domain-specific subs). Send personalised messages. Offer a free month in exchange for a 20-minute onboarding call.
Week 3: Onboarding calls
Do every onboarding call yourself. These are not demos — they are research sessions. You are learning what the product does well, what confuses people, and what the actual value driver is. Take notes. Update your onboarding flow after every call.
Week 4: Convert
At the end of the free month, message every trial user personally. Don't send an automated email. Send a WhatsApp message. Reference something specific from their onboarding call. Ask if the product helped. If yes, ask for payment. You will convert at least 6 of 10 this way.
Days 31–60: The Distribution Unlock
You now have 6–10 paying users and, crucially, you understand exactly why they're paying. This is the insight that drives month two.
Build one SEO article
Write a genuinely useful 2,000-word article targeting a specific search query your users have. Not "AI tools for X" — that's too competitive. Find the long-tail: "how to file nil GST return with no accountant," "best way to track screen time on Android without parental controls app," whatever your domain is. Publish it. It won't rank in 30 days, but the compounding starts now.
Find a community and become genuinely useful
Pick one community where your users hang out. Post helpful content three times per week. Not product pitches — actual answers to actual questions. After 2 weeks of being useful, you can mention your product. Community members who convert through genuine relationships churn far less than paid acquisition traffic.
Build a WhatsApp broadcast list
Indian B2C SaaS is a WhatsApp-first market. Every paying user should be on a WhatsApp broadcast. Not a group — a broadcast list. Send one useful message per week. Product updates, usage tips, relevant news. Open rates are 80%+. Your email list will never compete with this.
Days 61–90: The Compound Phase
By day 60 you should have 20–30 paying users. The compound phase is about making existing users bring in new users.
Referral: Simple and Direct
Build a referral mechanism in 4 hours using your existing payment gateway's coupon system. Offer one free month for each referred friend who pays. Message your existing users personally to tell them about it. Do not build an elaborate referral dashboard — just a promo code they can share.
Testimonials and Case Studies
Ask your best 3 users for a testimonial. Offer them 3 free months. Record a 2-minute screen share with them. Put it on your landing page and in your WhatsApp broadcast. Social proof at this stage is worth more than any ad spend.
One Paid Channel Test
By day 75 you should have enough data to run one paid channel test. We recommend Google Search ads on transactional keywords (e.g. "GST filing software India") with a ₹5,000 budget. Do not run Meta ads at this stage — the targeting is too broad and the intent is too low. Measure CAC carefully. If CAC is below 3× MRR from that cohort, scale.
The Numbers at Day 90
If you execute this plan without shortcuts, realistic outcomes:
- Paying users: 80–120 (depending on price point and product quality)
- MRR: ₹8,000–₹28,000
- Churn: 8–12% monthly if you've done the onboarding calls correctly
- CAC: ₹200–₹600 blended
₹25K MRR is achievable. The founders who miss it almost always fail at one specific step: they skip the personal outreach and onboarding calls in month one, trying to scale before they understand why anyone pays.
